As I did the English trainer, who is not only my mother
I will talk about how we releu invented, made and developed service mini-English lessons, which has 4,000 people every day. For starters the increase in the number of active users:
Learning English at the Institute reminded daily homework (otherwise the tail and three tail already threatened with expulsion) and control in each lesson. I tried to prepare textbooks – all praised the blue book Murphy, but I quickly abandoned because of a simple problem – getting tired of climbing in the end of the book to check myself.
The issue of convenience decide services online, but they have no feedback. If I make a mistake, at best will see the message "You made a mistake, unable to continue or to re-read the materials." And you want to quickly get an explanation and move forward.
They also give a constant shortage of time – it's hard to set aside 30 minutes or an hour for lessons, and I want to fill in exercise time between meetings, commuting or lunchtime. I'm not talking about self-study (it I basically don't believe, to teach the first foreign language needs with the teacher), and it is about homework. Even if you do 3 times a week with a teacher, there remains plenty of time between classes that it would be good to make use of.
Total: I want to teach English words and grammar with explanations and examples in their free time.
A few years ago, we would have immediately rushed to program and tell your friends what a cool thing invented. Now just tell our friends. After hearing from friends about the same problems in class textbooks or online services, it was decided to make the next step is to assemble a prototype, spending minimum effort and expense.
Googling "landing page template for education" and having watched 200 options, we chose one which can simply edit the text and removed the extra blocks. Even the name of the service – Educa – left of the template. We offered to subscribe test program (which is copied from Murphy) for 99 rubles per month.
Not to cut the backend, the newsletter made just using Mailchimp Automation – after registration the user receives an email with a link to the test with explanations. Test was done on the platform Gistroll (our platform for testing). For receiving payments were tightened Yandex.Cash.
It took us 2 days. We bought advertising in Facebook and sat down to wait.
Over a week signed up to 790 people, of whom 130 have a paid subscription. In the next 30 days my daily rituals were added the creation of the test of English for mailing and constant correspondence with the users – why are they paid/not paid, what they like/dislike, what needs to be added, and so on. I managed to interview more than half of the members and has the following picture:
the
The main result of the experiment, 60% of subscribers had a completed one-month course and I wanted to do next. Encouraged by these results, we decided to make the product, but again with minimal effort. I must say that for two pretty decent experience in web development (over 12 years) and the first version of the app we have gathered from scratch with Ruby on Rails in a week. After a simple registration (even without password) immediately began the endless test, composed of all of the materials ready by that time.
Special attention in this minimal version of the product we paid viral mechanics. I subscribed growthhackers.com and at the time I remembered state about how on a half-empty page of a non-existent product (supposedly the most simple in the world of task Manager) signed up 140,000 people. It was decided just to repeat mechanics: to give a year's subscription to any user who brought 5 friends and send encouraging Email after each registration. Invented – made. The problem is gone like an hour.
Also, we paid attention to Analytics. The product is not just a mailing list with clear metrics that Mailchimp is a great example. On the one hand we constantly communicate with the users (for a couple of hours a day) and try to understand their emotions, hidden agenda to all this into account in the product. But it is still important to build the statistics – we are growing or not (DAU, the number of users who pass at least one lesson a day), do our users product (retention, number of lessons per week the user), if we don't spend money on advertising waste (ROI, pay off the investments in advertising), do users of the new features that appear within the service (for example, how many people use the pronunciation of words lessons again, studying a separate topic, and not doing the program). It seems that you can use free solutions (Google Analytics or Yandex Metrika), but there is a limit on the number of possible event types that does not suit us. There are all sorts of services like Mixpanel, but free 200 000 events, we spent a couple of days, but the paid version we explicitly do not pull. In the end we are all reduced to logging events on a separate server (part of the JS-th client part in the backend) and SQL queries. It's simple, cheap, and from the console you can get any stats:
The beginning of February 2015. After a week of mad coding we slept, looked at what happened with fresh eyes and give yourself the nod to start – made a new group in Facebook and launched many advertising campaigns. Of course, we are still marketers and, perhaps, to the case without a soul – constantly test different banners: picture/colored background, with buttons/without buttons, with a smooth font/handwritten, etc. Every day download statistics of campaigns from Facebook, combine it with data in our database and look at the graph with ROI (return on investment). If it starts to fall – off campaign. It seems that this approach helps to spend money on advertising efficiently.
Viral mechanics also worked, although we did not beat the record of 140 000 people. It turned out that users from advertising and users of shares for the free account are:
Indeed, invited friends less active, but this effect is "free" subscription for a year. However, 14% of our user base is invited. Invited users also invite their friends (we have friends druzei druzei druzei druzei).
Every day we checked in at 400-500 users, but many were just off. Metrics metrics, but from talking with users it became clear that we have or very simple material or very complex. So we got only 20% of users who continued every day to pass the lessons.
It was important to organize our materials and we asked for help from graduate/postgraduate students of the Institute of foreign languages, part-time very experienced lecturer. It turned out that there European system of levels of English, so we have divided our materials by levels and individual courses on grammar/vocabulary/vocabulary. Each course we made the program. To check the desire of the user to be not yet open courses and not to lose them, we have made the ability to subscribe to notification about the appearance of the course. This brought a great result – a large number of users signed up immediately for 3 courses and we not only collected an impressive mailing list, but also check the demand for future courses.
To do by so many of the materials simply impossible, so the money accumulated we hired two specialists, which was commissioned to do several lessons a day. We are trying to automate the Methodists, but while our passion for automation breaks on a blank wall of human factors. Explanations for the exercises to be written in human language, so every multiple times to read, and when published on the website, we follow, do read it and often click on the "I do not understand". If the explanation reaches critical levels – rewrite.
Now daily engaged 4,000 people. Already 243 people completed grammar for beginners and received certificates of completion. Our most important indicators – the number of passed lessons per person and the conversion of the payment which we constantly grow. Now we have an average of 25 lessons per person, and the conversion of the payment after the start of the program and the division of courses has grown more than 50%.
About mom – it was not a joke, she works as a programmer and the last 5 years I want to get her to improve English. I offered her different tutorials, downloaded the series with subtitles, but it was not until we made our choice.
For example, you can look at the statistics of education – as incorrect questions are corrected and assimilated the new rules to work on errors:
The latest challenge over which we've worked is the teacher's office, where on the basis of the collected statistics, we show the user progress and topics that need to be dismantled in the classroom. The idea came to us from both sides – teachers who were invited to the service of his disciples, wanted to see how those do, and parents of students write what they want to show the error of the teachers:
Another important task is to analyze the data of 800,000 of lessons that have already passed the user (and we collect a lot of statistics), and consider this in our algorithm for drawing lessons. Now they are prepared so that one lesson took 5-10 minutes. It consists of three parts, repetition, work on the bugs and new materials. Thus, for each user we want to find the optimal complexity of the class.
I must say that all our ideas come from users – everything from "wishlist" we kategoriziran and collect in the table below to see the "trend" and do the most important tasks. We are asked to do more courses for 7 languages, keyboard control, "leaderboard" and more.
It seems that our experiment can be called successful. We "invented" the format of questions with explanations and turned out a product which is liked by the users. We own completed a course on grammar for beginners (called the student of Moscow state linguistic University). Now we need to do more courses on vocabulary, grammar, listening, some users even ask us to do courses for children. The money that brings the service enough to pay for the work of one practitioner, but at this rate, we will do everything only in a year. So we decided to ask for help from our users and their friends – to run a crowdfunding campaign.
To run a full campaign on KickStarter or its equivalent for a long time, the more that real money we will see after a few months and only part of them. Therefore, it was decided to make your KickStarter withblackjack preference and courtesans:
I must say that our current users are very cool to accept our offer. We were flooded with messages of support, offers to help and most importantly – a lot of people supported us by buying the paid subscription for yourself or friends.
It seems that you can not stop and continue to write many more hours as we made our vocabulary corpus of 15 million sentences and use it to compile the examples, about a bunch of A/B tests that we've done, about new features, over which we now work, about participation in Tolstoy Startup Camp (without which nothing would have happened). But let's leave it for future articles and questions.
